My wife loves long hot showers and until recently that has been no issue. however I took off the shower head and cleaned out the filter screen, found little there. Immediately after she runs out of hot water after 15 minutes. We have a 40 gallon gas water heater and as mentioned hot water had never been a problem. I have flushed the heater with little debris noted and replaced the dip tube with no change. Heater is 8 years old but had been working fine until now. I am afraid to just replace the heater to find the problem remains. Anything else i should check first?

Take a 5 gallon bucket time 20 seconds of shower measure the amount x3 for a minute that the gpm flow. With a digital thermometer measure straight cold , hot and normal temp that she runs the shower. Here's a mix water temp calculator. Just touch the boxes and change settings to gpm.. This will show the split between the hot and cold.
Water heater label will show btu input. By running just the heater not any other gas appliances can clock the gas meter to see how close the gas consumption is to the btu input. Cubic foot of gas is 100,000 btu's
