help with leak around shower drain

New here! Came across the forum while searching for some resources.

Tackling a leak around the drain for an upstairs shower, which is tiled. The tiles immediately surrounding the drain have been compromised -- both the grout and mud underneath.

I removed the loose tiles around the drain today to get a better look. A few photos are attached.

Any guidance on how best to proceed with repair from here? I put some water down the drain and see no leaks, so I believe the plumbing is water tight.

This is awkward, but...
