No pressure/ pump wont turn off

I have a 2 in shallow well . Replaced pump, bladder, pressure switch last summer.
Pulled the point and poured muriatic acid down the well , flushed throughly . Worked good until recently.
Now jet pump runs continuously and we lose water to the house after a couple of gallons .
The pressure switch goes to 0 when the breaker is on , but goes to 20 psi when it's turned off .Any ideas on the issue ? Thanks

Bad pressure gauge in addition to other problems? If you open a faucet, with the pump off, what happens to the indication on the pressure gauge??

With the pump on, does water come out of the faucets, but with low pressure driving it?
